INCIDENT EXERCISE · MICROSOFT 365 + IDENTITY

A test user can sign in, but an app is unavailable

A fictional new starter can authenticate to the test tenant but cannot open an expected Microsoft 365 web application. A missing entitlement is one hypothesis; it is not an observed finding yet.

Planned · Not yet performedNo resolution or evidence is claimed.

Before starting

A separate, authorized Microsoft 365 test tenant with an applicable app license, a test administrator, and a fictional standard user. This exercise is pending until tenant access is arranged.

Introduce the fault

Use a newly created disposable cloud test user with no app license assigned. Do not remove a working employee’s license or use mailbox data to simulate this issue.

Diagnose before changing anything

  1. Record which account, tenant, and application are involved. Ask for the exact error and time. Test the web app in a fresh browser session to distinguish account context from a cached desktop session.
  2. In the Microsoft 365 admin center, verify the user is enabled, usage location is correct, and an appropriate license and service plan are assigned. Check available seats and relevant service health information. A successful sign-in does not guarantee app entitlement.
  3. If access still fails, inspect the actual error and available Entra sign-in information using the authorized role. Keep licensing, authentication, MFA, Conditional Access, and application issues as separate hypotheses.

Make the smallest appropriate change

When a missing entitlement is confirmed, assign an available, authorized license with the required application service enabled. Allow provisioning to complete, then sign out and retry the intended web application. Record the actual elapsed time instead of promising instant access.

Verify with the affected user

The test user signs in and opens the intended application. Capture the service state and outcome after any provisioning delay. Confirm the user has no unnecessary administrator role.

Restore the baseline

Return the disposable test user to its baseline or remove it after exporting sanitized evidence. Follow the tenant’s documented license and data-retention rules; do not use real mailboxes for this exercise.

Know when to escalate

Escalate insufficient licenses, provisioning errors, suspected account compromise, or access blocked by a policy outside the help desk role. Never disable tenant-wide MFA or Conditional Access to close a ticket.

Evidence to collect

INTERVIEW REFLECTION

How did you separate successful authentication from authorization to use the app?

Write the ticket

Use the downloadable ticket template. Record the symptom, scope, timeline, checks, observed cause, action, verification, rollback, and escalation decision. Leave dates, elapsed time, root cause, and result blank until the exercise is performed.

Publication gate: replace “Planned” only after the exercise is reproducible and sanitized evidence has been reviewed. Describe it as an independent lab simulation.
